25xx flash/ios issue

I have three 25xx routers in question. All have 16mb flash.

R1 has flash in two banks equalling 16mb 2x2x2x2x2x2x2x2

R2 & R3 have flash in THREE banks equalling 15mb 1x1x1x1x1x1x1x1x2x2x2x2

I have put an IOS image on R1 that is about 14.5k. Took fine. I am trying
to tftp this image to the other two, but it alway has invalid checksum.
Show ver is the same on all three as it pertains to showing the flash:
cisco 2500 (68030) processor (revision L) with 14336K/2048K bytes of memory

Whats going on here? How can a 25xx have three banks? Is the third bank
on the board? No IOM MEM statements in any of the configs....

Any thoughts out there?
